Challenge
When Field Installation Operation leaders came together to brainstorm the ways to improve the performance of Projects – and eventually avoid huge margin erosion caused by poor project execution, they were not able to find a playground to start with due to the following reasons:
- Different tool & Different level of maturity leading to inconsistent execution approach in different
countries.
- Unable to quantify the risk: No single source of truth for project financials.
- The frequency and quality of reporting outs are solely dependent on individual PM’s.
- First line technicians are not ready for a transformation.
Approach
First hand information matters: On-site workshops were held with each country to analyze as-is process. The workshops, in addition to collecting factsheets, has also formed a group of local champions volunteering to participate and promote the change. Choose the right partner: SMART user stories were created and mapped to the features from several potential vendors. A weighed Matrix helped to determine the final technology. Waterfall-Agile Hybrid approach was adopted to roll out the program. The process itself demonstrated a good example of Program & Portfolio Management. As of today, the Agile process is still running for Continuous Improvement. A well-designed training & test plan with phased adoption helped Organization Change to happen.
Outcome
- 700+ PM and project coordinators across 10+ countries Projects in Asia-Pacific region have now adopted the new framework on Installation project delivery.
- PM’s are now using the same language to report out, and same tool to digitize their project delivery status. The entire practice has transformed, from offline, invisible, to online, visible.
- Project Financials are now ingested from various ERP systems & consolidated into a single dashboard, up-to-date to enable data driven decisions for leaders.
